An integrated shop is an agency whose strategy, creative, and execution functions are operated by the same team rather than separated across the traditional silos of strategy, creative, media planning, and production. The integrated-shop pattern has become more common in AI marketing, in part because the agentic workflow blurs the boundaries between strategy and execution: a routine that drafts content is also, implicitly, making strategic choices about which angles to pursue, and the seam between strategist and writer has narrowed.

The practical advantage of the integrated posture is that there are fewer handoffs across organizational boundaries — fewer briefs that have to survive translation across teams, fewer reviews that have to be re-litigated in adjacent meetings, fewer rounds of internal alignment before client-facing work moves forward. The practical disadvantage is that the same shop is responsible for both the strategic counsel and the execution it implies, and the structural conflict of interest is real. A team that has decided what the strategy should be and also gets to execute it is not the same as a team that has been asked to execute against a strategy decided elsewhere.

We do note that the integrated pattern has been particularly well-suited to small AI-native agencies and particularly poorly-suited to large legacy holding-company structures, and that the holding-company versions of 'integrated' usually mean something different from the small-shop versions of the same word.
