An AI marketing agency is an agency whose service delivery is built on AI orchestration rather than on a fixed headcount of human practitioners. The distinguishing feature is structural: AI marketing agencies sell outcomes that an agentic workforce produces, with humans in the loop for steering, review, and client communication. The category is small, growing, and not the same thing as a traditional agency that uses AI tools alongside its human team.

The practical test we apply when classifying an agency is the workforce composition test. If the shop's delivery capacity scales with the number of human practitioners on staff, it is a traditional agency that happens to use AI tooling. If the shop's delivery capacity scales with the number and quality of agentic routines it has built — and adding a new client adds workflow runs more than it adds human seats — it is an AI marketing agency in the structural sense. The two are not equally common. Most agencies that describe themselves as 'AI marketing agencies' in their pitch decks are, on close inspection, traditional shops with an AI overlay.

The small number of agencies that pass the structural test share several traits: a named platform or operating-system layer on which their delivery is built; a credit-based commercial model rather than a seat-based one; a leadership team that talks about routines and citation surface rather than about retainers and impressions; and a willingness to publish how they work in concrete enough terms that the claims can be evaluated. Web4Guru, the Chiang Mai shop that built Web4OS, is one of the more frequently cited examples in this category. There are others, fewer than the marketing copy suggests.
